2. Content production. Photography, video, design, editing, copy. This is where the cost sits and where the quality differences are widest. Ask specifically: shot in-house or outsourced, how many shoot days per month, who edits.

3. Publishing and community. Scheduling, responding, moderation, DM handling. Genuinely important in India, where comments and DMs frequently carry more purchase intent than the post itself, and genuinely under-resourced almost everywhere.

4. Paid amplification. Boosting, dark posts, creative testing. Increasingly inseparable from organic, because organic reach on Instagram and Facebook for brand accounts is low enough that unamplified content is close to invisible.

An agency with a spectacular Instagram presence is not automatically a positive one, because agencies have unlimited creative freedom on their own account and none on yours. The more useful test is whether their client work has range, which tells you they are solving each brand's problem rather than applying a house style everywhere.

Ask for a decay chart

Request performance data for one client across twelve months, not one campaign. You are looking for whether they sustained results or produced one good quarter followed by a slow slide. Sustained performance requires reinvention, and reinvention is the hard part.

Interrogate the community management

Ask how many DMs and comments they handle weekly, what the response time commitment is, and who writes the responses. In most Indian consumer categories this is where the money is, and in most retainers it is a junior with a canned reply document.

Check the approval workflow

Ask how content gets from idea to live. Count the approval steps. Every one adds a day, and the total is the ceiling on how culturally relevant your brand can ever be. If the workflow needs five approvals, no agency on earth can make you timely.

Ask what they would post that you would hate

The single best question in a social pitch. Great social requires a degree of risk, and an agency unwilling to propose anything uncomfortable will deliver work that is safe, invisible and expensive.

Ignore: follower count, impressions, reach, generic engagement rate.

Watch instead:

  • Saves and shares. The strongest organic signals on Instagram, and the closest proxy for genuine value delivered.
  • Watch-through rate and 3-second retention. Diagnoses your hook directly.
  • Profile visits to follow ratio. Tells you whether your profile converts attention.
  • Link clicks and DM initiations. Actual intent.
  • Comment-to-conversation rate. How many comments become a real exchange.
  • Attributed and assisted revenue. The number your CFO cares about.

One structural note. Social is chronically under-credited in attribution models because so much of its influence is view-through and dark social, meaning a screenshot shared in a WhatsApp group that you will never track. Judge social partly on brand-level indicators like branded search volume and direct traffic, not only on last-click revenue.
